Programme objectives

Initial training

The clients senior and manufacturing teams understand the basics of lean implementation, Value Stream mapping (VSM) and problem solving. In addition the senior team learn the importance and effect of different leadership styles, understand the make-up of styles within their teams and will be able to implement a robust management control system and lead the continuous improvement cycle.

This will provide the client with the tools and learning to be able to enable and embed effective goal cascade and communication throughout their organisation.

The training will also include templates and a plan for the client to implement to develop goal cascade and employee communication processes.

 

Current / future state full diagnostic

Lean QCD work together with the client to map out their entire business current processes and the future required state using VSM.

Focussing on identifying and removing the 8 wastes;

 

  • Unnecessary movement
  • Waiting time
  • Overproduction
  • Transportation
  • Over processing
  • Excess inventory
  • Defects
  • Unused employee creativity
After completing the gap analysis, a robust, fully costed improvement plan will be generated. This will enable Lean QCD and our client to prioritise the improvement activities to form Lean projects #1 and #2.

During this time Lean QCD will also be able to make recommendations regarding other aspects of the business, including shift patterns, remuneration structure, employee communication, goal cascade, system improvements and any additional areas highlighted during the process.

Interim programme review

Review current state and future state VSM and ensure client satisfaction regarding the programme to date.

Decide on the priority areas for Lean Project #1 and Lean project #2

Lean Project #1

Based on priorities generated from the full diagnostic, this project will be lead by Lean QCD and supported by the clients team. Purpose is to further develop the clients learning and to enable them to generate improvements from the main identified problem area. Our expectation is that this project will generate improvements in excess of the fees charged.

Lean Project #2

Based on priorities generated from the full diagnostic this project will be lead by the clients team supported by Lean QCD. The purpose being to embed the clients learning to date with support from Lean QCD and to enable the company to generate improvements from the main identified problem area. Our expectation is that this project will generate improvements in excess of the fees charged.

Results review & next stage planning

Review the status of the programme focussing on the activities & results of the Lean Projects.   Agree the format and scale of the coaching, mentoring & support programme.

Coaching, mentoring & support programme

To provide support for the client and to check progress against plan and support the business with further improvements. Detail to be decided at review stage. This may also include other specific business-wide projects the client would like to develop.

As stated above Lean QCD approach is to work with our client’s employees to ensure a transfer of knowledge leading to the client becoming self-reliant for their ongoing continuous improvement activities.

Our experience shows that the lean projects are expected to generate improvements and savings well in excess of our fee and for these improvements to be sustained.

Typical Programme Deliverables

Based on previous client results, Lean QCD expects to achieve the following key results as a minimum:

  • 10% released capacity
  • 10% stock reduction
  • 10% downtime reduction
  • Improved quality performance
  • Improved delivery performance
During the mapping exercise, when there will be a fuller understanding of the current state and the future state, client specific objectives and targets will be identified and agreed.

Lean QCD guarantee

In addition Lean QCD will guarantee achievement of the deliverables targeted for the  2 lean projects for up to 50% of our fee. The 50% fee guarantee will be retained by the client until the deliverables are achieved.

If the projects require additional days work by Lean QCD in order to achieve the deliverables, these extra days will be FOC.

Our flexible Business Boost fee structure can either be based on a fixed daily rate or as a percentage of benefits achieved.
